How to Spot a Failing Queen

A failing queen is one of the most common problems in small apiaries, and catching it early saves you weeks of trouble. The good news is that the signs are observable if you know what to look for. This guide walks you through the physical and behavioral clues that tell you a queen is losing her ability to lay consistently or has stopped laying altogether.

Declining Brood Pattern as a Signal

The brood pattern is your first and most reliable diagnostic tool. A healthy queen lays eggs in a tight, nearly solid cluster—you’ll see capped brood, open brood, and eggs all close together with few empty cells mixed in. A failing queen leaves gaps.

Look for a “spotty” or scattered pattern where capped cells are separated by empty cells, or where you see patches of brood interrupted by blank space on the frame. This happens because the queen is either laying fewer eggs, laying them inconsistently, or her eggs aren’t developing normally. You might also notice that some cells are capped when they shouldn’t be yet (indicating drone brood, which caps higher), or that the brood is concentrated in only part of the frame instead of filling it.

The most telling sign is when the pattern gets worse over successive weeks rather than better. A new queen or a queen recovering from a laying break will have a scattered pattern that tightens up. A failing queen’s pattern deteriorates—fewer eggs each week, more gaps, less symmetry.

Check your brood frames every 7–10 days during the active season. Pull frames from the center of the brood nest where the queen spends most of her time. If you see solid brood on frame 1 and frame 2, but frame 3 (right next to them) is mostly empty, that’s a red flag. A healthy queen doesn’t skip frames in the middle of the brood nest.

Drone-Laying Signs

A queen that’s failing or already dead will sometimes lay unfertilized eggs, which develop into drones. But here’s the catch: a laying worker (a worker bee that starts laying eggs when there’s no queen) also produces drones. You need to tell them apart.

A failing queen laying drones will still lay eggs in the normal cell pattern—one egg per cell, centered at the bottom. The cells will be worker-sized rather than drone-sized (drone cells are noticeably larger, roughly 6.4 mm across compared to about 5.4 mm for worker cells). The key difference is that the eggs won’t develop normally, or they’ll cap as drones (higher, dome-shaped caps). You might see a mix: some normal worker brood and some drone brood scattered throughout.

A laying worker produces a chaotic mess. She lays multiple eggs per cell (often 3–5 clustered together), the eggs are positioned randomly (stuck to the side of the cell, not the bottom), and she tends to lay in drone comb—sections of comb built with those larger drone-sized cells—if available. The pattern looks nothing like a queen’s work.

If you see single eggs in worker cells but they’re capping as drones, or if the brood pattern is otherwise normal but you’re seeing more drones than usual, your queen is likely failing. If you see the chaotic multi-egg mess, your queen is already gone and workers have started laying.

Colony Behavior Changes

A failing queen produces fewer pheromones (chemical signals) that tell the colony everything is normal. The colony senses this and starts acting stressed, even if you don’t see obvious brood problems yet.

Watch for increased aggression. A colony with a failing queen sometimes becomes noticeably more defensive or irritable during inspections. They’re not protecting a healthy future, so they’re on edge. You might also notice more bees fanning at the entrance or clustering oddly on the outside of the hive.

Population decline is another signal. If you’re not seeing a proportional increase in brood as the season progresses, or if the hive feels noticeably less full, the queen isn’t laying enough to maintain or grow the workforce.

Bees may also start building emergency queen cells (tall, peanut-shaped cells on the frame edges) even though the hive is otherwise healthy. This is the colony’s attempt to raise a new queen because they sense the current one is failing.

What to Do Once You Confirm It

Once you’ve confirmed a failing queen through brood pattern, drone-laying, or behavior, you have two main options: replace her or let the colony requeen itself.

Replacing her directly is faster and more reliable. You can order a new queen from a breeder (plan ahead—good queens sell out), or you can combine the weak hive with a stronger one. Combining is simple: place the weak hive on top of the strong hive with a sheet of newspaper between them. The bees will chew through the newspaper over a few days and integrate. The strong hive’s queen takes over.

Letting them requeen themselves means removing the failing queen and letting the colony raise a new one from existing larvae. This works if you catch it early enough and have good genetics in your area. It takes 3–4 weeks longer than introducing a new queen, and there’s a small chance the new queen won’t mate successfully. Only do this if you’re not in a hurry.

Don’t leave a failing queen in place hoping she’ll improve. She won’t. A queenless colony will spiral into laying workers within 3–4 weeks, and that’s much harder to fix.
